Knowing what programmatic can do is different from knowing whether it is useful for you, so the answer starts with a business problem, not with the technology. A programmatic readiness assessment works through three questions in order, and you can stop at any stage. In other words, it shows whether programmatic advertising is right for your business and this campaign, or whether a simpler fix will do.

Key takeaways

Start with a business problem, then check whether your existing campaigns can already solve it.

Gate 1 asks if the problem is worth addressing, Gate 2 which capability would help, Gate 3 whether you can run a test well enough to learn.

Expertise and capacity are separate: training someone does not create time in their week.

Every check ends in one of four recorded outcomes, because a documented decision beats a score.

“Not for this campaign” is a valid result, and the simpler outcome is allowed.

How do you know if programmatic advertising is worth it for you?

You find out by testing one specific campaign or business problem against three questions. Is there a problem worth addressing? Which capability would help? Can you deliver a test that teaches you something? You can stop at any stage, and stopping is a valid result.

Three gates before committing to a test. Source: MINT Square

First, state the problem in terms the business recognises. For example: “Potential buyers in our priority region rarely consider us.” Or: “We cannot use our customer data to exclude existing customers from this prospecting activity.”

First, check your existing setup

Before you add a platform, ask whether improving your current campaigns could solve the problem. Better frequency controls, a stronger offer, more suitable creative or a simpler data integration may be enough.

Here is an example. An audience seems expensive to reach. However, reporting shows that the same recognised users receive many impressions. In that case, adjusting frequency inside the current platform may recover useful reach. Adding a DSP (demand-side platform, the tool buyers use to buy programmatic media) would not be the first correction.

So if your existing setup still has a practical, affordable solution, evaluate that before introducing another operating system.

Gate 1: is the problem worth addressing?

A problem is worth addressing when it matters commercially and your current activity cannot do enough about it. To judge whether programmatic advertising is right for your business here, write down the commercial outcome that needs to improve, the audience involved and why the current activity falls short.

Typical gaps can serve as prompts, such as media nobody has evaluated, unclear audience overlap or customer data that is not useful in the present setup. However, do not assume they apply to you. You may have another problem entirely.

Then check four things. The problem matters to the business, rather than simply reflecting interest in a new technology. You can describe the audience clearly enough to investigate where it is reachable. Existing customer or audience data has a relevant role, if the proposed solution depends on it. Finally, there is enough budget and time to test the proposed improvement meaningfully.

Do you need customer data to start?

Not for every campaign. Contextual buying can be a suitable approach. However, if your idea depends on customer matching, lawful use and usable match coverage are essential. The European Data Protection Board gives an overview of the legal basis requirement for processing personal data.

If there is no meaningful gap, record that conclusion. After all, a programmatic readiness assessment does not need to produce a campaign.

Gate 2: which capability would programmatic add?

Programmatic is only worth testing if you can name what it would change. So choose one primary capability and describe what it would change in this situation. Programmatic offers five: control, media access, data activation, optimisation and measurement. Our article on what programmatic can add to your plan explains each of them.

A useful hypothesis names the capability, the audience and the gap. For example: “Using these audio placements could reach relevant households during listening moments our current campaigns do not cover.”

Next, state how you would evaluate it. You might use a delivery forecast, supported reach reporting and a research method to assess the audience. Different evidence answers different parts of the question.

Avoid promises nobody can verify

Avoid a hypothesis that depends on a number nobody can provide. For instance, “reach people untouched by every other channel” is hard to verify across platforms. So read up on incremental reach and how to measure it before you make that the central promise.

If you can name the capability but cannot describe acceptable evidence, refine the test. The ambition may be reasonable, while the current hypothesis is unworkable.

Gate 3: can you run a programmatic test well enough to learn?

This gate checks whether your resources and conditions match this particular test. Even when programmatic looks right for the problem, a test is only worth running if someone can deliver it properly. Confirm these eight points before you commit budget:

Creative: appropriate assets exist, or a named owner can produce them by the required date.

Expertise: someone can configure, manage and troubleshoot the activity.

Capacity: that person or partner has time for delivery checks and decisions throughout the campaign.

Access: the platform and proposed inventory are available on acceptable terms.

Data: you can prepare any required data and use it lawfully.

Measurement: you can collect the agreed evidence using a suitable method.

Quality management: brand suitability, traffic quality and buying-path checks have owners.

Budget and duration: the scope can receive enough delivery and observation time to answer the question.

Gate 3 requirements to confirm before a test. Source: MINT Square

Expertise and capacity are not the same

Training an employee does not create time in their working week. Our guide to choosing who runs your campaigns shows which operating model can cover each gap.

In addition, each extra environment adds recurring work: adapting and refreshing creative, understanding delivery, checking quality and explaining reports. Therefore, reduce the scope if the team or partner cannot support that workload.

Four outcomes of a programmatic readiness assessment

Every programmatic readiness assessment ends with one of four recorded outcomes. Two of them say proceed, one says a necessary condition is still missing, and one says programmatic is not the right answer for this campaign. A score is less useful than a documented decision.

Four outcomes of a readiness check. Source: MINT Square

Proceed with a defined test

The gap, the capability and the evaluation method are clear and feasible. Next, prepare the campaign, as described in our guide on how to plan your first campaign.

Proceed with a narrower test

The idea is sound, but the scope exceeds available resources. So reduce environments, markets or questions, and then check feasibility again.

Not yet

A necessary condition is missing. Record the missing item, an owner and a date to reassess. Also make the condition concrete: a video asset, an approved data use, operational capacity or a viable measurement method.

Not for this campaign

The capability does not address this problem well enough, or a simpler solution is preferable. In that case, programmatic advertising is not the right answer to this business problem, so record the reasoning and use the alternative.

When is programmatic advertising not worth it?

Programmatic advertising may not be right for your business when it would add little. That can be the case in three situations: when a small, high-intent audience is already well served, when the budget cannot support another meaningful test, or when a local direct booking achieves the objective more simply.

However, limited creative is a reason to choose a compatible scope, not to rule programmatic out. Static assets may support display or some DOOH (digital out-of-home) placements; they do not make every programmatic campaign unsuitable. Similarly, a short-term objective does not automatically rule out a DSP if it has a specific role the existing setup cannot perform.

In short, judge the actual use case. Whether programmatic advertising is worth it depends on that use case, not on a blanket rule based on budget, format or campaign length.

In practice: the gap that changes under a second question

A client may report that a core audience is becoming expensive to reach and ask whether another platform would extend it. Before adding a platform, inspect the current reach and frequency information, recognising the limits of those estimates.

The audience may not be exhausted. Instead, a recognised part of it may receive repeated exposure, while another part remains poorly covered. Changes to frequency, exclusions, creative or targeting within the existing setup may then improve the position. That is a different problem from needing access to an additional environment.

For this reason, write down the first diagnosis and the evidence against it before making a recommendation. If the current plan can solve the problem at lower cost or complexity, use that answer. A readiness framework earns its credibility by allowing the simpler outcome.

For agencies: is programmatic right for the client?

If you work at an agency, use the client’s problem as the starting point. Explain that improving the current setup remains an available outcome. Then agree a bounded test budget and the question it can reasonably answer, including the possibility of inconclusive evidence.

If another agency already manages the media plan, clarify how the proposed work fits its scope. Also identify who owns the combined strategy and review. A specialist campaign cannot fix a wider planning gap unless someone coordinates the wider plan.

FAQ

Is programmatic advertising worth it on a small budget?

It depends on the use case, not on a blanket budget rule.
